The Human × AI playbook is drawn from leading the Human × AI community of 1,200+ senior leaders on Substack, and from inside the work itself. Running the AI redesign at Chegg today, while advising tech and tech-services companies through theirs. Four prior tech transitions before that: leading the largest corporate and governmental AI programs at Coursera; licensing to SaaS at Microsoft and Oracle; web to mobile at Microsoft and Oracle; on-prem to cloud at NetApp.

The pattern held every time. The companies that won did not buy better technology. They redesigned how their people and processes worked around what the technology now made possible. The ones that added it as a layer produced incremental gains and structural fragility.

AI changes what the company is.

Cloud, SaaS, mobile, CRM changed how work was done. AI is a different kind of shift.

Organisations were built around knowledge. Who has it, who produces it, who synthesises it. AI has made knowledge abundant.

04The Methodology

Four moves, run in order.

The work that produces results is always the same work, in the same sequence. The discipline is the methodology, not the technology.

Capabilities.

What outcomes the function exists to deliver, defined before any workflow is touched. Most redesigns fail here, by skipping straight to tools. The capability question comes first because everything downstream is in service of it.

Workflows.

Current state mapped honestly. Then redesigned end-to-end. Each step classified as autonomous, augmented, or human-essential. The classification is the work, and it is the work that automation alone cannot do.

Judgment.

The deliberate placement of human decision-making, where it creates more value than system autonomy would. Judgment is the most expensive resource in the company of tomorrow. It belongs where it is decisive.

Data flow & learning loops.

Data as shared infrastructure. Every correction logged. The organisation gets smarter when its people work, or it leaks value. The learning loop is what compounds; without it, the redesign is a snapshot, not a trajectory.

Margin expansion alongside value creation. Cost-out and growth in the same motion, not as a tradeoff. Customer validation pulled forward from months to weeks. Scalability of key human capital. The most valuable people scale further; their judgment reaches more of the work, because the work is built to receive it.

The numbers will vary. The pattern doesn't. Companies that run the Human × AI playbook don't deploy a tool. They redesign the work, and everything that follows changes with it.

CEO and operator. I led the management buyout of GlobalEnglish, rebuilt it around SaaS and AI-powered learning, and sold it into the world's largest online corporate language training company. Since 2024, I've led some of the largest governmental and Fortune 2000 Gen AI capacity programs in the market. Today I'm GM of Language Learning Worldwide and Skills Integration Europe at Chegg, running the AI redesign from the inside. Through Human × AI, I advise companies and investors on theirs.
